Measurement is only useful if it changes behavior

Teams often ask for better analytics when what they really mean is they want more confidence in what to do next. Those are not the same thing. A larger tracking surface can still leave the team just as uncertain as before.
Useful analytics is not the same as abundant analytics. The real test is simple: when the numbers arrive, do they help someone make a better decision, or do they just decorate uncertainty with charts?

When the decision is clear first, the event model usually gets smaller and better.
A lot of analytics work begins backward. The team opens a tool, sees what can be tracked, and starts collecting because collection feels responsible. That process often creates broad event coverage and weak operational meaning.
A stronger sequence starts with the decision. Are we trying to improve activation? Reduce publish errors? Understand whether readers move from public pages into the AI surface? Once the question is clear, the event design becomes much sharper.
Weak analytics usually has one or more of these traits:
events exist because the platform made them easy to add
nobody can say which chart matters during a release review
two different stakeholders read the same dashboard and reach unrelated conclusions
the tracked surface grows faster than the team’s ability to act on it
reporting becomes a ritual instead of an operating aid
This is not a tooling failure first. It is a decision-framing failure.
For every important event or dashboard, someone should be able to finish the sentence: if this moves in direction X, we will do Y.
If the sentence falls apart, the metric may still be interesting, but it is probably not important enough to sit near the center of the operating model.
Teams often think more instrumentation will eventually reveal the truth. Sometimes it does. More often it multiplies interpretation overhead. Every extra tracked surface needs naming, QA, documentation, and review. If it never changes a decision, that is recurring cost with no operational return.
The issue is not that more data is bad. The issue is that undirected data collection becomes its own form of noise.
Good analytics should help the team answer a small set of recurring product questions with more confidence and less delay. That means the reporting model needs to stay close to the moments where the business actually chooses a next action.
For a publishing system, that may be publish success, content freshness, route accuracy, and downstream reading behavior. For an AI surface, that may be stream completion, fallback rate, follow-up actions, and reuse of outputs.
Track what changes a decision. Review what changes a plan. Archive what nobody uses.
That standard keeps analytics practical and stops the measurement layer from becoming a museum of good intentions.
